Why Thailand Is Becoming the Manufacturing Hub for Tactical Gear

Thailand is emerging as the preferred manufacturing destination for tactical gear. Lower costs, skilled labor, and strategic trade advantages are driving the shift from China.

For decades, China dominated global tactical gear manufacturing. The country's massive industrial infrastructure, mature supply chains, and low labor costs made it the default destination for brands and government contractors alike.

That is changing. Since 2020, a growing number of tactical equipment buyers — from airsoft brands to law enforcement agencies — have been shifting production to Thailand. Here is why.

The Numbers Driving the Shift

1. Tariff Advantages Are Real and Growing

This is the single biggest driver. Tactical gear manufactured in China faces US Section 301 tariffs of 7.5-25%, depending on the specific HTS code. For a $50 plate carrier, that means $3.75-12.50 per unit in tariff costs alone. On a container of 2,000 units, that is $7,500-25,000 in additional costs.

Thailand faces no equivalent tariffs. Under the US Generalized System of Preferences (GSP) and various bilateral trade arrangements, most tactical textile products manufactured in Thailand enter the US market duty-free or at significantly reduced rates.

The same applies to European markets. Thailand's duty-free access under the EU's GSP+ program gives it a 8-12% cost advantage over Chinese-made goods.

2. Labor Costs Are Competitive — and the Workforce Is Skilled

Thailand's textile and garment industry has existed for over 50 years. The country has a deep pool of skilled sewing machine operators, pattern makers, and production supervisors who have worked in export garment manufacturing for decades.

Thailand's Board of Investment (BOI) offers incentives for manufacturers in promoted industries. Companies can receive corporate income tax exemptions of up to 8 years followed by 50% reductions for another 5 years. These incentives directly reduce the cost of setting up and operating a tactical gear factory.

At ORTACTICAL, our 600+ workers average 8+ years of experience in tactical and industrial textile manufacturing. Our production supervisors have served an average of 12 years in the industry.

3. Trade Diversification Is a Business Imperative

The pandemic-era supply chain disruptions taught the industry a hard lesson: relying on a single country for manufacturing is a strategic risk. Companies that had all their production in China faced months-long delays when factories shut down.

The geopolitical landscape has accelerated this. Tariff escalations, export controls, and trade policy uncertainty have made "China + 1" (maintaining China production while adding capacity elsewhere) a standard strategy for tactical gear brands and government contractors.

Thailand is the most common +1 destination for tactical gear manufacturers because:

  • Established textile industrial base
  • Neutral geopolitical position
  • Well-developed infrastructure (ports, highways, industrial estates)
  • Favorable investment policies for foreign manufacturers
  • 4. Quality and Consistency Have Improved Dramatically

Thailand's manufacturing sector has matured from basic garment assembly to sophisticated technical textile production. Factories in Thailand now produce:

  • Laser-cut laminate panels (precision tolerance ±0.5mm)
  • Laminated Cordura with closed-cell foam backing
  • Mil-spec nylon webbing with certified breaking strength
  • PVC and silicone morale patches with multi-layer printing
  • Hydration bladders with food-grade polyethylene liners
  • ORTACTICAL runs 32 production lines in our Thailand facility, producing everything from plate carriers to custom patches. Our quality control meets AQL 2.5 standards — the same benchmark used by military procurement agencies.

    5. Communication and Business Culture Are More Accessible

Thailand's business environment is more welcoming to foreign buyers than many alternatives. English proficiency in Bangkok's industrial zones is high. Business negotiations follow a straightforward approach, and most export-oriented factories have dedicated English-speaking account managers.

This matters more than most buyers expect. Poor communication with a factory leads to incorrect patterns, wrong materials, and missed deadlines. With Thailand, the language barrier is significantly lower than in China's inland industrial zones.

What Thailand Still Needs to Improve

Thailand is not perfect. The tactical gear manufacturing ecosystem here is still developing in three areas:

Raw material supply chain: High-end tactical fabrics (Cordura, NYCO, Kevlar laminates) are primarily produced in China, Japan, or the US. Thai factories typically import these materials, which adds 2-3 weeks to lead times. This is improving — several global fabric suppliers have opened distribution hubs in Thailand.

Component manufacturing: Specialized hardware (ITW buckles, YKK zippers, Velcro hook-and-loop) is also largely imported. Thailand does not yet have a domestic components industry for tactical-grade hardware.

Industry-specific expertise: While Thailand has a mature textile workforce, the number of workers experienced specifically in tactical gear production (vs. general apparel) is smaller. Factories need to invest in training.

    The Outlook

The shift is not a temporary trend. Thailand's advantages in tariffs, labor costs, and trade diversification are structural — they will persist regardless of short-term policy changes.

For tactical gear brands, the question is no longer "should we manufacture in Thailand?" but "when should we start?"

ORTACTICAL has been manufacturing in Thailand since 2010. We have built the supply chain relationships, trained the workforce, and refined the production processes that new entrants are still figuring out.
